Beauty & Personal Care 3PL: Kitting, Compliance, and Fulfillment for Every Channel

Holiday sets bought in spring and built August to October. GWP and minis for prestige retail. Case packs for mass. Subscription and D2C orders every day. Most 3PLs can run one of those lanes. We run all of them from the same buildings, with the same team.

In one paragraph

Productiv is a beauty and personal care 3PL that builds retail gift sets, GWP, and loyalty kits at program scale and fulfills D2C and retail orders from the same inventory pool. We assemble 30M+ kits a year across all programs, including 3M+ holiday cosmetic kits annually for Vivabox's major cosmetic retailer program, and we hold pre-wired EDI connections to 100+ retailers, so a new retailer connection goes live in 2 to 4 weeks instead of the industry norm of 2 to 4 months.

What changes when a beauty brand sells through every channel

Prestige retail, mass, and D2C each demand different packaging, a different compliance regime, and different kit formats. Brands that grow into all three usually end up with a parcel 3PL, a retail-compliance 3PL, and a co-packer for the sets.

DTC e-commerce

Shopify, marketplaces, subscription

Packaging & labeling
Branded unboxing, tissue and inserts, samples dropped by order rules, and personalization. Carrier label only.
Compliance regime
Marketplace and carrier rules; the SLA is to the consumer: ship-by time, order accuracy, damage rate.
Kit & display formats
Subscription boxes, discovery sets, influencer mailers, and bundles whose configuration changes monthly.
Order profile
Thousands of single-unit parcel orders a day with spikes on launches, drops, and promotions.

Wholesale & distributors

Case packs, distributor POs, B2B

Packaging & labeling
Case packs and inners to the distributor's spec, case-level barcodes, and mixed or single-SKU pallets.
Compliance regime
Distributor routing guides, PO and fill-rate accuracy, appointment scheduling, packing-list discipline.
Kit & display formats
Prepacks and assortments to the buyer's case count; relabel to the account's requirements.
Order profile
Hundreds of multi-line POs on a steady replenishment cadence, shipped LTL.

Major retail

Big-box, club, prestige, grocery

Packaging & labeling
Set-level UPCs on every gift set so component barcodes cannot scan at receiving, GS1-128 case labels, retailer carton and pallet specs.
Compliance regime
EDI 850/856/810, routing guides, OTIF and ship-window compliance, ASN accuracy, vendor scorecards, and chargebacks.
Kit & display formats
Holiday gift sets, GWP, minis, advent calendars, PDQ trays, and endcap displays built to planogram and reset dates.
Order profile
Millions of kits against fixed retail ship windows and cancel dates; holiday builds run August to October.

Productiv builds the sets, ships the retail POs, and fulfills the D2C orders from the same buildings and the same inventory pool: one team, one WMS, one set of hands on your product.

// WHERE_GENERALISTS_BREAK

Every 3PL says end-to-end. Beauty is where that promise breaks.

The channels that make a beauty brand grow, retail programs and holiday sets, are the work generalist 3PLs are worst at. The pattern is the same every year: kitting gets treated as storage plus picks, the retail window slips, chargebacks eat the margin, and the display program quietly goes to a co-packer anyway.

Retailer chargebacks eating margin

A late ASN, a case label an inch out of spec, or a set shipped with scannable component UPCs each generates a deduction. Prestige and mass retailers score every PO, and the penalties compound across a program.

Seasonal kit surges the 3PL can't flex into

Holiday sets are bought February to May and built August to October. A pick-and-pack operation staffed for daily order volume cannot add a 100,000-kit-per-day line for eight weeks and then stand it down.

Kit quality escapes triggering retailer penalties

A missing mini in a 15-piece set is invisible until it reaches the shelf. Without First Article approval, lot control, and end-of-line accuracy targets of 99.5% or better, the retailer finds the defect for you.

D2C and retail inventory split across vendors

When one 3PL holds the D2C stock and another holds the retail stock, the brand carries safety stock twice, cannot rebalance when one channel spikes, and reconciles two systems every month.

Kitting priced as an afterthought

Generalist 3PLs quote kitting as a per-hour value-added service on top of storage. The rate is unpredictable, the incentive is to bill time, and the program gets whatever labor is left over after the parcel orders ship.

Retailer EDI and compliance sprawl

Every new retailer is a new EDI connection, a new routing guide, and a new chargeback regime. Brands adding Target and Walmart on top of prestige retail need a partner that already has the connections wired.

From first call to first shipment

Three steps. The timelines are the ones we actually hit, not the ones on a slide.

  1. 01

Tell us what you sell and where

A 30-minute conversation about your channels, retailers, kit programs, and volumes. We tell you honestly whether we're the right fit, and if we are, you have a program structure and quote within a few business days.

  2. 02

We map the program before the first unit moves

Retailer requirements reviewed, EDI connections wired, packaging and line design set, and a First Article routed to you for approval through ProQuality before full production begins.

  3. 03

Go live in weeks, not quarters

DTC programs go live in about a week. A new retailer EDI connection takes 2 to 4 weeks; a full retail B2B launch including the retailer's test cycles runs 6 to 12 weeks. Brands reach 99%+ SLA performance within 30 days.

Beauty programs we run today

Retail program agency · Vivabox

3M+ holiday cosmetic kits a year

Vivabox runs a holiday kit program for a major cosmetic retailer through Productiv. Sharp ramp-up and ramp-down, non-negotiable retail launch dates, and zero tolerance for a set that scans wrong at the DC.

Major beauty brand · seasonal gifting

3–4M kits a year, 15–18 items per kit

Monthly configuration changes, 100,000+ kits a day at peak, and a 3-second takt time per item placed. The line is staffed with W2 operators and stood down when the season ends.

Major beauty brand · loyalty program

20M kits a year across multiple lines

Five SKU varieties running at 1,000+ units an hour per line. Component-level inventory is tracked in and out as it is consumed into kits, so the brand's counts match ours every month.

We are hitting all the SLAs over and over again. Productiv has led the charge and brought so many improvements to the table over the last two years. There's nothing glaring that stands out anymore and now we are just fine tuning.

Frequently asked questions

01

What does a beauty and personal care 3PL do that a standard fulfillment center doesn't?

A beauty and personal care 3PL builds the retail formats the category runs on (gift sets, GWP, minis, advent calendars, PDQ trays, and loyalty kits) and ships them to retailer compliance standards, while also fulfilling the brand's D2C orders. A standard fulfillment center is built for pick-and-pack; it treats a 15-piece holiday set as fifteen picks and a box, and it usually has no retailer EDI, GS1-128 labeling, or ASN discipline. Productiv assembles 30M+ kits a year and holds pre-wired EDI connections to 100+ retailers, so the sets, the retail POs, and the D2C orders run from one operation.

02

Why do beauty brands switch 3PLs?

Beauty brands most often switch 3PLs after a holiday season goes wrong: the set build fell behind the retail ship window, chargebacks arrived for label or ASN errors, or the display program had to be pulled to a co-packer at the last minute. The underlying cause is a 3PL that priced kitting as an hourly add-on to storage and staffed for daily parcel volume, not for an eight-week, 100,000-kit-a-day surge. Brands also leave enterprise 3PLs that are rigid on kitting and slow on change management when a retailer resets its requirements.

03

Can one 3PL handle our retail programs and our D2C orders?

Yes. Productiv runs retail programs for brands selling into Sephora, Target, Walmart, and Macy's and their D2C orders from the same buildings and the same inventory pool. Retail POs ship against routing guides with GS1-128 labels and EDI 856 ASNs; D2C orders ship with branded packaging and sample logic. Because both channels draw from one inventory, the brand carries safety stock once and can rebalance when either channel spikes.

04

How does cosmetic kitting work at holiday scale?

Holiday cosmetic kitting runs on conveyor lines of roughly ten operators covering box build, item placement, closure, labeling, cartonizing, and palletizing, with headcount scaled up or down to hit the daily target. Every run starts with a First Article Inspection routed to the brand for approval through ProQuality, our AI workflow tool, before full production begins. Component-level inventory is tracked as it is consumed into kits, accuracy targets are 99.5% to 99.95% (100% on regulated programs), and single programs run as high as 80,000 to 100,000+ kits per day.

05

What does it cost to add gift set kitting to a fulfillment program?

Productiv prices kitting per unit, not per hour: $0.04 to $0.08 per item placed plus a $0.25 to $0.75 base kit fee, with the base fee driven by lot or batch control, special labeling, packaging type (box build and seal, heat seal, crinkle paper), and the accuracy tolerance required. A 10-item mid-complexity kit with a standard box build and no lot control lands at roughly $0.65 to $1.05 per kit all-in. Per-unit pricing means the incentive is to build faster and more accurately, not to bill more time.

06

How fast can a beauty brand get retail-compliant with a new 3PL?

With Productiv's pre-wired EDI connections, a new retailer connection typically goes live in 2 to 4 weeks, versus the industry norm of 2 to 4 months. A full retail B2B program launch, including the retailer's own EDI testing cycles, usually runs 6 to 12 weeks, and D2C programs with platform integration go live in about a week. Brands that reach 99%+ SLA performance do so within 30 days of onboarding.
